A few weeks ago, I completed an online course on a topic that genuinely interested me. The course was well produced, the content was comprehensive, and the assessment was straightforward. I passed with a high score.
A month later, however, I could barely remember half of what I had learned.
Sound familiar?
Forgetting the details of a training programme soon after completion is common. It is also one of the most persistent challenges facing Learning and Development teams. Employees process emails, meetings, documents, videos, compliance modules, notifications, and digital tools throughout the working day. In that environment, expecting every learner to absorb and retain everything presented in a course is unrealistic.
The issue is not that employees are unwilling to learn. More often, they are asked to learn too much, too quickly, and in formats that do not support attention, recall, or application.

The Information Overload Trap
Most training programmes begin with good intentions. Subject matter experts and trainers often feel compelled to include every relevant policy, definition, procedure, exception, and risk. A focused 20-minute objective can quickly become a two-hour course filled with dense slides and extensive supporting detail.
The assumption is understandable: if learners receive more information, they will be better prepared. In practice, the opposite often happens. Learners become overwhelmed, focus on completing the course rather than understanding it, pass the assessment, and move on. A few weeks later, much of the content is difficult to recall.
Completion demonstrates that a learner reached the end of the course. A passing score demonstrates performance at a particular point in time. Neither, on its own, proves long-term retention or successful application on the job.
Why Our Brains Struggle
Human working memory has limited capacity. When a learning experience introduces too many new ideas at once, learners must divide their attention across competing elements. This increases cognitive load and makes it harder to organise new information, connect it with prior knowledge, and store it for later use.
Common design choices can unintentionally increase this burden: long blocks of text, crowded diagrams, excessive bullet points, unfamiliar terminology, decorative media, and several concepts introduced simultaneously. Each element may appear useful in isolation, but together they can compete for the learner’s attention.
The goal of instructional design is not to transfer the largest possible volume of information. It is to help learners make sense of essential information, practise using it, and retrieve it when performance matters.
From Content-Centred to Performance-Centred Design
One of the most valuable shifts an instructional designer can make is to stop asking, “What information should we include?” and start asking, “What must learners be able to do?”
Consider training on thermal inspections. Learners may not need to memorise every specification in a technical manual. They may need to identify abnormal temperature patterns, recognise potential defects, select the appropriate response, and know where to find detailed reference information when required.
When design begins with the required performance, the content becomes easier to prioritise. Essential knowledge is taught and practised. Secondary information is moved to job aids, reference guides, searchable knowledge bases, or point-of-need support.
Five Principles for Learning That Sticks
Moving from information overload to retention requires deliberate choices. The following principles help convert content into learning that employees can remember and apply.
1. Simplify Without Diluting
One of the hardest parts of instructional design is deciding what to leave out. Strong learning experiences are usually organised around a small number of high-value ideas, decisions, or actions rather than an exhaustive collection of facts.
Simplification does not mean removing necessary complexity or reducing technical accuracy. It means sequencing information, using clear language, highlighting priorities, and separating must-know content from reference material. Learners should be able to recognise what matters most and why it matters.
2. Make the Learning Relevant
People are more likely to pay attention to and remember information when they can connect it to a real need, task, risk, or decision. Relevance gives learners a reason to engage.
Use workplace scenarios, realistic examples, role-specific consequences, familiar tools, and authentic decisions. These approaches answer the question every learner is asking: “How does this help me do my job?”
3. Turn Learners into Participants
Learning is not something that simply happens to people. It requires mental activity. Reading, watching, and listening have a place, but passive exposure alone is rarely enough for durable learning.
Ask learners to make decisions, retrieve information from memory, diagnose problems, compare options, explain reasoning, and practise procedures. Productive effort strengthens understanding and provides feedback before the learner must perform in a real situation.
4. Use Stories and Scenarios Purposefully
Stories create context and make abstract information easier to understand. A realistic scenario can show how a policy, procedure, or technical concept affects an employee, customer, asset, or business outcome.
Instead of presenting a list of steps, place the learner in a situation where those steps are required. Instead of describing a policy in isolation, ask the learner to apply it to a credible workplace decision. The story should serve the learning objective, not distract from it.
5. Reinforce Learning Over Time
A course should be treated as the beginning of the learning process, not the end. Retention improves when learners revisit and retrieve important information across multiple occasions rather than encountering it once in a single session.
Useful reinforcement methods include:
- Short follow-up quizzes that require retrieval rather than recognition
- Microlearning refreshers focused on one decision or procedure
- Scenario-based practice with feedback
- Manager-led coaching and team discussions
- Job aids, checklists, and searchable performance support
- Opportunities to apply the learning in real work
Spacing these activities over time helps learners strengthen recall and transfer the learning into workplace performance.
Measure What Matters
Many organisations still treat completion rates and assessment scores as the primary measures of training success. These measures are useful for administration and compliance, but they provide only a partial view of learning effectiveness.
The more important questions are: Can employees recall the right information when they need it? Can they apply it accurately? Has their behaviour changed? Has performance improved?
Depending on the objective, meaningful evidence may include fewer errors, faster task completion, stronger decision quality, improved compliance, reduced support requests, better customer outcomes, or increased confidence during critical tasks. These indicators connect learning activity to business performance.
Final Thoughts
Information has never been easier to access, but access is not the same as learning. In an environment saturated with content, the value of instructional design lies in helping people focus, understand, remember, and act.
That requires learner-centred design, disciplined content prioritisation, meaningful practice, spaced reinforcement, and measures that extend beyond course completion.
Employees do not need more information for its own sake. They need learning experiences that help them perform with clarity and confidence, long after the course has ended.
